Thanks Mike I don't see any way to switch draft other than that lever in front by ash pan. Gaskets are old and crusty especially around glass door. I haven't tried pea gonna get some tomorrow and when she burns out gonna go all gaskets and look over inside and clean real good here a few more picks of dieing coals and inside. I have filled it up and half full and now just waiting for the end to try again..

That fuel bed looks recoverable to me. I'm speculating that the corners are dead because of ash build up in those areas.
Is that picture down thru a hopper? Is this a hopper fed stove?

MA earlier mentioned my same thought...you likely are using the wrong coal size.
You need to get and burn pea coal.
It's damn hard to learn a new fuel type in a new to you stove and to attempt this with the wrong size of coal along with a bunch of other variables yet to be recognized and refined.

Look at those sloping sides to the firebox. They have slots in them.
Unless coal is covering tham, they will bypass air past the coal bed.
Fill the hopper full once a fire is established.

Here is a pic.
You do have the hopper?
Without it those side slots have to be covered with coal.

Thanks with all you good people taking the time to help the coal can't win... Thanks

Do you have the hopper and do you fill it?
You will also have to slide a flat poker under that little door just above grate to adequately clear ash.
With the hopper full, the top temperature will probably not reach 400 because the coal insulates it.
