Alaska 140 dual paddle. Help please!

Well, I’ve officially tried it all and I’m still wasting half the coal. It was around 15 last night so I ran both burners. I went through an insane amount of coal and half of it is laying in my ash pan unburnt. The house was warm though. At this rate I’ll burn through $6000 worth of coal.

Would it be worth my time to replace all the rope seals? Or would that not cause my issue? If not, I’m ripping it out and selling it. I’ll go buy a new keystoker before dealing with this again.

The blower fan is a Dayton Model no. 1XJX8 which looks to be 1457 CFM.
If those are not direct factory replacement model fan motors I'd be suspicious of them being a match.

Does anyone know what combustion fan comes stock on these furnaces? I can’t find anywhere that says.
